[VS Special] Escaping the Category in an Investment Ice Age… Startups Aiming for a Turnaround Through Business Model Redesign

Edutech companies, once the darlings of the startup investment market, are quietly undergoing a transformation. This is not merely a matter of adding a single service. They are changing their business models, expanding their customer base, and even redefining their corporate identity.

Interestingly, the companies at the center of this change are actually moving further away from the name of 'education.' Companies that have dropped the 'Edutech' banner are seeking new growth opportunities by expanding into AI infrastructure, B2B SaaS, global platforms, and lifestyle services.

The edtech market, which experienced explosive growth during the COVID-19 pandemic, cooled rapidly with the end of the crisis. As investment enthusiasm waned and the era of generative AI dawned, the differentiators of existing edtech companies also began to waver. They found themselves in a situation where they had to redefine "education services" themselves in order to survive.

(Source: Generative AI Image)

In the AI era, the EdTech formula has collapsed.

The period from 2020 to 2022 was the golden age of edtech. As demand for non-face-to-face services exploded, online learning platforms emerged as the most 주목받는 (highly regarded) startup sector. Riiid attracted large-scale investment and rose as a promising unicorn candidate, while Class101, Mathpresso, and Elice Group also garnered market attention one after another.

However, as the pandemic boom ended, the atmosphere changed rapidly. After recording 83.1 billion won in 2023 and 119.4 billion won in 2024, the scale of investment attracted by edtech fell again to the 59.2 billion won level in 2025. The investment market itself began to freeze rapidly.

Furthermore, the emergence of generative AI has acted as another source of pressure for edtech companies. In the past, problem recommendation algorithms or digital content itself were the competitive edge, but now global big tech companies have begun providing AI-based learning environments at a much faster pace.

Ultimately, it has become difficult to differentiate oneself solely through an “online education platform.” In essence, the existing formula for success has begun to waver.

From education to AI infrastructure… Starting to break out of categories

The first choice of the surviving companies was to 'break out of the category'.

Elice Group is a prime example. Although it started as an AI coding education platform, it now defines itself as an "AI full-stack enterprise." By expanding its business scope to include NVIDIA GPU-based cloud services and the operation of mobile modular data centers (AI PMDC), it is no longer confined to the framework of an education company.

Riiid has also recently changed its name to 'Socra AI' and is strengthening its strategy for a comprehensive AI-based language platform. Moving beyond its existing TOEIC-specialized services, it is expanding its scope to include speaking and writing, aiming to re-enter the global market. It is also re-evaluating its IPO strategy.

The language startups use to describe themselves has also changed. Instead of "education platform," terms like AI, data, infrastructure, and global SaaS have started appearing at the beginning.

Ultimately, this is because what the investment market is looking for is not a simple content platform, but a scalable structure and data competitiveness for the AI era.

BM Redesign… “Education Alone Is Hard to Survive”

An increasing number of companies are also changing their business models.

Class101 has strengthened its subscription model and expanded into B2B education business targeting companies, moving away from a structure centered on the sale of individual courses. It has shifted its focus from a simple hobby class platform to a content subscription-based business.

Mathpresso has embraced generative AI as an opportunity rather than a threat. It has actively integrated LLMs like ChatGPT into its services and is simultaneously seeking new growth possibilities by segmenting the market itself, such as its online academy business in Vietnam and the app 'Cremify' for college students in the U.S.

Care startups are making similar moves. Companies such as Jjakkak Agoo, Jaranda, and Momsitter are expanding from a structure centered on existing B2C childcare services to services targeting companies and institutions. In particular, Jjakkak Agoo has changed its name to 'Connecting the Dots' and is expanding its scope to include services for pets and seniors.

Their commonality is that they ultimately do not confine themselves to the category of 'education'.

While edtech companies in the past pondered “how to digitize education,” the question itself is now shifting to “what customer problems to solve.”

An Ji-hoon, head of the Social Innovation Research Institute, said, “Their changes are not merely survival strategies, but a signal that the edutech category itself is being reorganized,” adding, “While the methods may differ—such as AI advancement, restructuring of revenue models, and customer diversification—they are ultimately underpinned by the realistic realization that ‘it is difficult to survive on education alone.’”

The actual market sentiment is also gradually changing. As of April this year, the scale of investment inflow into the edutech sector stands at approximately 17.3 billion won. While it is not yet at a stage comparable to past boom periods, it is considered significant in that companies that have weathered the investment freeze are beginning to demonstrate a new direction.

Ultimately, the edtech companies surviving today are moving away from being 'education companies.' Ironically, the companies that have abandoned education are the first to chart the next growth curve.
