HayanMind is a startup that has grown by operating the English learning app 'RedKiwi'. Leveraging a learning experience centered on shadowing and listening, the company has expanded its services to over 30 countries and generated significant responses in overseas markets, including Japan and Taiwan. Recently, based on the user behavior data and monetization experiment capabilities accumulated during this process, the company is developing 'Monetai', an AI-based revenue optimization solution, as a new growth engine.
The critical perspective this company addresses is clear. While many app operators repeatedly offer discounts and promotions, they still rely on intuition regarding which users to offer what price to simultaneously protect revenue and margins. My second startup where a sense of problem came before winning awards
CEO Jay Oh's entrepreneurial journey was not a smooth path from the start. In retrospect, the award was the direct driving force behind his startup, yet the problem he truly wanted to solve was not clear. The failure of his first venture actually served as an opportunity for him to ask himself again, "What is it that I really want to do?"
Later, the English club I ran during my graduate studies at KAIST became the starting point for my second startup. Witnessing students struggling with English firsthand, I developed a strong desire to share the learning methods I had personally mastered with a wider audience, which led me to start a community. The English learning app 'RedKiwi' was born from the evolution of this community. Although we were unable to secure investment from the start, we built the product using seed funds from my family and the dedication of my co-founders, and after about a year, users began to gather.

How RedKiwi Became a Global Learning App
RedKiwi's starting point was shadowing. CEO Oh determined that "repeating after" was the most effective method he had found to improve his English skills in the past. However, the existing method was boring and caused significant fatigue from the repetition. RedKiwi is characterized by its design that utilizes YouTube-based content, allowing users to engage in shadowing and repetitive learning with videos they are interested in. In essence, it focuses on making the experience of studying English more sustainable.
Global expansion was also driven by data, not intuition. Unsure which country would respond well, HayanMind tested 10-second promotional videos with only the language changed across various nations. However, service growth and monetization were different matters. Although RedKiwi introduced a subscription model, there was a period when “not a single person made a payment” when billing was first implemented. CEO Oh stated that while most product teams expect immediate results once payment features are added, the reality was a continuous series of meticulous and persistent improvements to reduce conversion resistance by dissecting the funnel step by step.
The company's biggest turning point came from a crisis. Having gone through a process of expanding and then shrinking following a failed new business venture, HayanMind reduced marketing costs and focused on how to monetize existing users and organic acquisition. In the process, an experiment was launched to expose customized promotions to only a select group of users. The results were greater than expected. Furthermore, it does not fix the discount rate uniformly. The rationale is that some users might convert with just 30%, while others may require a larger incentive. RedKiwi是如何成为全球学习应用程序的

De nombreux services dans le monde n'ont pas encore véritablement expérimenté la tarification.

Jay Oh, PDG de HayanMind, affirme que le succès ou l'échec d'une application mobile ne dépend plus uniquement de la concurrence sur les fonctionnalités. Il explique que la clé de la transformation de la structure des revenus réside dans une analyse précise des habitudes de paiement : qui effectue des paiements, quand et dans quelles conditions, afin d'adapter les prix et les promotions à ces tendances.
HayanMind est une startup qui a connu une forte croissance grâce à son application d'apprentissage de l'anglais « RedKiwi ». Le parcours entrepreneurial de Jay Oh, PDG de l'entreprise, n'a pas été un long fleuve tranquille. Bien qu'il ait remporté le premier prix du concours d'entrepreneuriat Chung Ju-young, il a dû fermer son entreprise d'audioguides pour musées après seulement un an et demi d'activité. Rétrospectivement, ce prix a été le principal moteur de sa création d'entreprise, mais le problème qu'il souhaitait réellement résoudre restait flou. L'échec de sa première aventure lui a permis de se poser à nouveau la question : « Qu'est-ce que je veux vraiment faire ? »
Plus tard, le club d'anglais que j'animais pendant mes études supérieures à KAIST a été le point de départ de ma deuxième start-up. Constatant les difficultés rencontrées par les étudiants en anglais, j'ai ressenti le besoin impérieux de partager les méthodes d'apprentissage que j'avais moi-même maîtrisées avec un public plus large, ce qui m'a conduit à créer une communauté. L'application d'apprentissage de l'anglais « RedKiwi » est née de l'évolution de cette communauté. Bien que nous n'ayons pas pu obtenir d'investissement au départ, nous avons développé le produit grâce aux fonds de démarrage de ma famille et au dévouement de mes cofondateurs, et au bout d'un an environ, les utilisateurs ont commencé à se rassembler.

Comment RedKiwi est devenue une application d'apprentissage mondiale
Le point de départ de RedKiwi était l'apprentissage par l'écoute passive. Son PDG, M. Oh, avait constaté que la répétition était la méthode la plus efficace qu'il ait trouvée pour améliorer son anglais. Cependant, cette méthode était ennuyeuse et la répétition engendrait une fatigue importante. RedKiwi se distingue par son utilisation de contenus YouTube, permettant aux utilisateurs de pratiquer l'apprentissage par l'écoute passive et répétitive avec des vidéos qui les intéressent. En résumé, l'objectif est de rendre l'apprentissage de l'anglais plus durable.
L'expansion mondiale s'est également fondée sur les données, et non sur l'intuition. Incertaine du pays qui réagirait favorablement, HayanMind a testé des vidéos promotionnelles de 10 secondes, dont seule la langue était modifiée, dans différents pays. Contre toute attente, l'accueil sur le marché japonais a été positif, et le coût par installation (CPI) s'est avéré plus avantageux qu'en Corée. Par conséquent, l'entreprise a recruté du personnel japonais et a localisé son application et l'ensemble de ses opérations, lançant une offensive d'envergure sur le marché japonais. Elle s'est ainsi brièvement hissée au sommet du classement de la catégorie Éducation au Japon. Plus tard, bien que la croissance à Taïwan ait été moins forte qu'au Japon, on a constaté un afflux significatif d'utilisateurs et de paiements, ainsi qu'une demande importante auprès d'un segment d'apprenants d'anglais aux États-Unis.
Expérience de monétisation créée par l'échec et la survie de la conversion des paiements
Cependant, la croissance du service et sa monétisation étaient deux choses différentes. Bien que RedKiwi ait introduit un modèle d'abonnement, il y a eu une période où « personne n'a effectué de paiement » lors de la mise en place initiale de la facturation. Le PDG, M. Oh, a déclaré que si la plupart des équipes produit s'attendent à des résultats immédiats après l'ajout des options de paiement, la réalité est qu'il faut procéder à des améliorations continues, méticuleuses et constantes, afin de réduire les freins à la conversion en analysant le parcours client étape par étape.
Le tournant majeur de l'entreprise est survenu suite à une crise. Après une phase d'expansion puis de restructuration consécutive à l'échec d'une nouvelle initiative commerciale, HayanMind a réduit ses dépenses marketing et s'est concentrée sur la monétisation de sa base d'utilisateurs existante et l'acquisition organique. Dans ce contexte, une expérience a été lancée afin de proposer des promotions personnalisées à un groupe d'utilisateurs ciblés. Les résultats ont dépassé toutes les attentes. Les revenus générés par les nouveaux utilisateurs ont bondi de manière significative, ce qui a conduit à la conclusion interne que « ce n'est pas un problème isolé, mais une difficulté courante pour de nombreux opérateurs d'applications ». Ironie du sort, Monetai est née de cette même solution de survie créée pour sauver RedKiwi.
La solution de Monetai au « dilemme de la compression des marges »
Le PDG Oh a défini un problème courant rencontré par les opérateurs d'applications comme le « dilemme de la compression des marges ». Par exemple, si une promotion avec une réduction de 50 % n'augmente pas le nombre de transactions comme prévu, les utilisateurs qui auraient payé le prix normal finissent par payer moins cher, ce qui peut entraîner une baisse du chiffre d'affaires global. Le problème ne réside pas dans la réduction elle-même, mais dans la manière dont elle est appliquée, sans savoir quels utilisateurs n'auraient pas effectué d'achat sans cette réduction.
Monetai adopte une approche personnalisée pour résoudre ce problème. En se basant sur les données comportementales des utilisateurs, la plateforme prédit la probabilité d'un achat sur une période donnée et propose des promotions, avec des taux de réduction et un timing adaptés, uniquement aux utilisateurs présentant une faible probabilité de paiement. De plus, le taux de réduction n'est pas uniforme. L'idée est que certains utilisateurs peuvent convertir avec une réduction de seulement 30 %, tandis que d'autres peuvent nécessiter une incitation plus importante. Selon l'entreprise, cette méthode a permis d'obtenir des améliorations de conversion supérieures aux tests A/B traditionnels, avec des augmentations constatées de 40 à 80 % dans différentes catégories.
Ce qui est intéressant, c'est l'approche opérationnelle. Plutôt qu'une structure où les clients ajustent constamment les règles détaillées après la mise en œuvre, Monetai vise une structure « autonome » où l'IA apprend en observant les réponses réelles. Alors que de nombreuses solutions SaaS B2B restent partiellement automatisées car du personnel dédié est toujours nécessaire après l'adoption, HayanMind explique avoir souhaité créer une structure où les utilisateurs n'ont qu'à consulter les rapports de résultats. Le système de facturation est également conçu autour d'une rémunération basée sur la performance, plutôt que sur des frais d'installation ou des abonnements mensuels.

Au-delà des applications : vers tous les paiements et une intelligence tarifaire
HayanMind collabore actuellement avec des chercheurs de KAIST afin d'améliorer son moteur d'apprentissage par renforcement. Cette approche entraîne en continu le système pour déterminer les prix, les délais et les propositions les plus performants en fonction des réponses des utilisateurs. Le PDG, M. Oh, a expliqué que le progrès technologique et la croissance de l'entreprise vont de pair, soulignant que les améliorations apportées à cette structure se traduisent directement par une augmentation des revenus pour les clients et par une hausse des rémunérations liées à la performance au sein de l'entreprise. Par ailleurs, considérant les marchés étrangers, notamment les États-Unis, comme la prochaine étape de sa croissance, l'entreprise s'attache à constituer un portefeuille de clients disposant d'une base d'utilisateurs internationale.
La vision à long terme de l'entreprise est bien plus ambitieuse. Par conséquent, le PDG Oh ne définit plus HayanMind uniquement comme une entreprise de technologies éducatives. Si RedKiwi demeure un produit important, il sert également de plateforme d'expérimentation et de validation pour Monetai. L'équipe, qui a initialement développé une application d'apprentissage de l'anglais, a finalement mis au point une technologie capable d'analyser « quand, pourquoi et comment les gens effectuent des paiements ». Leur objectif n'est pas de créer un simple outil de réduction, mais un nouveau modèle opérationnel qui repense les revenus et la tarification en fonction des données.
